AI customer service is software that answers your customers itself, on web chat, WhatsApp, email, or social, with no human typing the reply. In 2026 it reliably clears the repetitive majority of enquiries: order status, opening hours, booking changes, standard pricing, returns. The numbers are public now. Intercom publishes a 67 percent average resolution rate for its Fin agent, and Klarna's assistant took on two thirds of the company's service chats in its first month. Costs run from US$14 to US$79 a month for tools you operate yourself, up to S$690 a month for a managed agent that someone builds and runs for you. Humans keep the rest of the job: refunds that need judgment, angry escalations, and the edge cases no help doc ever covered. Can AI replace customer service?

In February 2024 Klarna put out a press release that travelled around the world. Its new AI assistant had handled 2.3 million conversations in its first month, two thirds of all the company's customer service chats, work Klarna said would have taken 700 full-time agents. Average resolution time fell from 11 minutes to under 2, and Klarna projected a US$40 million profit improvement on the back of it.

Eighteen months later the same company was rehiring humans. Satisfaction had slipped, the replies felt robotic, and Klarna moved to a hybrid model where AI takes the volume and people take the hard cases. Both halves of that story are true, and the second half is the one buyers forget.

So can AI replace customer service? It replaces the repetitive share of it, which in our deployments and in the published vendor data is the routine 60 to 70 percent of questions. Order status. Opening hours. What does delivery cost, can I change my booking, where is my refund. The remaining third is exactly the work you least want automated, the complaints and the exceptions and the customers who are already upset. Plan for AI to absorb the volume and for your people to keep the judgment calls, because deployments that ignored that split have tended to walk it back the way Klarna did.

Does AI actually improve customer service?

Measured on speed and availability, yes, and you no longer have to take any vendor's word for it, because the two most-watched deployments both publish their numbers.

Intercom publishes live resolution figures for Fin, its support agent. As of December 2025 the published average was 67 percent of conversations resolved, measured across more than 40 million conversations, and Intercom's marketing quotes a ceiling of up to 86 percent. Independent teardowns that tested Fin in production put typical results lower, between 45 and 53 percent. All three figures can be true at once. Resolution tracks the quality of the help content you feed the agent, so a business with tight documentation lands near the top of that range and a business with a dusty FAQ page lands near the bottom.

Klarna's own numbers point the same way. Resolution time fell from 11 minutes to under 2 once the assistant took the routine chats. That speed is the part your customers feel first. An AI agent answers at 11pm on a Sunday in the same three seconds it answers at 11am on a Tuesday, and for most small businesses the enquiries that die are the ones that sat unanswered overnight.

None of these numbers survive bad grounding. Feed an agent thin content and it will invent policy, and one invented refund promise costs more than the wages the bot saved that month.

What does AI customer service cost?

Self-serve tools are the cheap band. Managed agents are the middle band. The vendor builds the agent on your prices and your tone, connects your channels, and keeps tuning it after launch. Where does AI customer service fail?

We sell this stuff, so take the failure list from us. Four modes show up over and over, and every one is avoidable if you see it coming.

  • Edge cases the content never covered. The agent is exactly as good as what you feed it. A customer asks about a discontinued product, a warranty from 2023, a delivery to an address the courier refuses, and an ungrounded agent invents an answer. Invented policy is the expensive failure, because the customer will hold you to it.
  • Angry escalations. AI can detect frustration. Talking someone down after a late delivery wrecked their event is a human job, and a bot that keeps politely restating the returns policy at a furious customer is manufacturing one-star reviews.
  • Refunds and judgment calls. Whether this customer, on this order, deserves an exception is a decision about fairness and lifetime value. Give the agent clear rules for the standard cases and route everything outside them to a person with authority to say yes.
  • The abandoned bot. The most common failure we see has nothing to do with the model. A business launches a bot, nobody owns it, the price list drifts out of date, and six months later it is confidently quoting last year's prices. Somebody has to own the agent, whether that is your team or the vendor you pay to run it.

How do you add AI customer service without wrecking your brand?

Klarna's stumble came down to tuning. Fixable. Four habits separate the deployments customers like from the ones they screenshot.

Build the human handoff first, before the clever answers. The agent should pass any conversation to a person the moment it stalls or the moment the customer asks, with the full chat history attached so nobody repeats themselves. Then give the agent your voice before launch. Feed it real past conversations, the phrases your best staff actually use, the way you say no.
